How to Choose a 3PL Partner: 7 Questions to Ask Before You Sign

Switching to a third-party logistics (3PL) partner is one of the highest-leverage decisions a growing DTC brand makes — and one of the hardest to undo. The wrong partner means slow shipping, surprise fees, and customer service headaches. The right one disappears into the background while your brand grows.

Ask these seven questions before you sign anything.

1. Where are your warehouses — and where are my customers?

Fulfillment speed is mostly geography. If 70% of your orders go to the US, you need US warehouse capacity — not just a China warehouse with "fast lines." Ask for the exact warehouse addresses and which carriers serve each. Bonus points for partners with warehouses on multiple continents.

2. Show me the full pricing, line by line

3PL pricing has four parts: receiving/inbound, storage (per pallet or per cubic meter per month), pick & pack (per order + per item), and outbound shipping. Red flags: bundled "all-in" quotes you can't decompose, vague "handling fees," and long-term storage penalties buried in fine print. Get a sample invoice for 500 orders/month at your average items-per-order.

3. What are your SLAs — in writing?

"Fast dispatch" means nothing. You want: order cutoff times, dispatch time guarantees (e.g., 24 hours), order accuracy rate, and what happens (credits? refunds?) when they miss. If a 3PL won't put SLAs in the contract, assume they can't hit them.

4. How do integrations work?

Orders should flow automatically from Shopify (or your platform) to the warehouse, and tracking should flow back without you touching a spreadsheet. Ask: native Shopify integration or API? Real-time inventory sync? How are tracking numbers uploaded — automatic or manual?

5. How do you handle returns?

Returns are where cheap 3PLs fall apart. Ask where returns go, how fast they're inspected, whether resaleable items go back to stock, and what the per-return fee is. A partner with no clear returns SOP will cost you in refunds and angry customers.

6. Can you scale with me — up and down?

Ask about peak capacity: what's the daily order ceiling, and how much notice do they need for 5x spikes (BFCM, viral TikToks)? Also ask the reverse: if volume drops, are you locked into minimums? The best partners flex both ways.

7. Who do I talk to when something breaks?

You want a named account contact with a response-time commitment — not a ticket queue. Ask for the escalation path and test it: send a question before signing and time the reply. Slow pre-sales response predicts slow operational response.

Red flags that should stop the deal

  • No warehouse addresses shared ("we have partners everywhere").
  • Pricing that can't be broken into receiving / storage / pick-pack / shipping.
  • No SLA or penalty clause in the contract.
  • Manual CSV order uploads as the "integration."
  • Required 12-month volume commitments with no exit clause.

The short version

A good 3PL is transparent about locations, pricing, and SLAs; integrates with your store; handles returns properly; scales with you; and answers fast.
